You sell electric bikes online and daily manage customer returns, products damaged during transport, or end-of-season unsold items. These e-bikes too often end up being destroyed or sold off at a loss, leading to a double negative impact: economic (direct losses) and environmental (destruction of functional products). Refurbishment of electric bikes radically changes this equation. ReGNR, the first circular logistics platform in Europe, integrates professional refurbishment at the heart of your logistics flows to turn your losses into revenue and concretely embody responsible logistics.

THE SCOURGE OF E-BIKE RETURNS AND DESTRUCTION IN E-COMMERCE

High return rates for electric bikes

Online sales of electric bikes record return rates of 8 to 15% depending on channels and brands. Out of 1,000 e-bikes sold annually, 80 to 150 are returned. Main reasons: defect found upon receipt (derailleur out of adjustment, scratch, defective battery), customer dissatisfaction (unsuitable size, performance below expectations), or order error.

These returns represent a logistical and financial nightmare. An e-bike sold for €2,500 that is returned costs: return shipping fees (€80-120), logistical processing (inspection, decision, restocking or destruction: €50-80), and commercial depreciation (impossible to resell as new). Total loss if destroyed: €2,500. Loss if sold off: €1,500 to €2,000.

For 100 returned e-bikes, brands thus lose between €150,000 and €250,000 depending on their management strategy. Refurbishment reverses this logic of loss by recovering 60 to 80% of the initial value.

Products damaged in transit and handling

Electric bikes, being bulky and fragile items, regularly suffer damage during transport or handling in the warehouse. Scratched frame, bent derailleur, warped wheel, cracked assist display: these defects prevent sale as new, but do not fundamentally alter the bike's functionality.

Historically, these damaged products ended up being destroyed or sold in liquidation at 10-20% of their value. An e-bike at €2,000 sold off at €300 represents a net loss of €1,700. Repairing and refurbishing the same e-bike costs €150 to €250, allowing resale at €1,400-€1,600 as "refurbished Grade B." Net gain: €1,150 to €1,350 versus destruction.

End-of-season unsold items and obsolete models

The product cycle for e-bikes is fast: brands renew their ranges annually, making previous year's models obsolete. These unsold items clutter inventory, tie up capital, and can no longer be sold at their initial price.

The AGEC law (Anti-Waste for a Circular Economy) now prohibits the destruction of unsold non-food items, including electric bikes. Brands are forced to find valorization solutions: donation (100% loss + logistics cost), extreme sell-off (80-90% loss), or refurbishment and second-life sale (50-70% recovery depending on condition).

Refurbishment is therefore the optimal economic and regulatory solution.

REFURBISHED ELECTRIC BIKES INTEGRATED INTO LOGISTICS: THE REGNR MODEL

Refurbishment workshop at the heart of our logistics platform

ReGNR has integrated an electric bike refurbishment workshop directly within its 30,000 m² logistics platform in Cagny, Normandy. This unique integration in Europe creates powerful synergies for e-bike e-tailers.

Optimized flow: a customer returns an e-bike to you. Instead of returning it to us, storing it awaiting a decision, then transporting it to an external workshop (cumulative costs and delays), the bike remains on our platform. It moves directly from the returns reception area to the refurbishment workshop. Zero intermediate transport, zero lost time.

Once refurbished (48 to 72 hours for a standard e-bike), the bike joins your "second life" or "refurbished" stock and is immediately available for sale again. What other providers handle in 3 to 6 weeks, we handle in a few days. This speed transforms dormant losses into active revenue.

A rigorous 12-step industrial process

The refurbishment of electric bikes at ReGNR follows a strict industrial protocol that guarantees quality equivalent to new. Our technicians, trained for 20 years in the service of Decathlon, have perfect mastery of bike mechanics and e-bike electronics.

The 12 steps of refurbishment:

  1. Receipt and complete diagnosis (mechanical, electrical, battery)
  2. Battery test: residual capacity, charge cycles, cell condition
  3. Full disassembly of the bike
  4. Professional cleaning and degreasing
  5. Replacement of wear parts (pads, cables, tires, chain, cassette)
  6. Control and overhaul of the drivetrain (derailleur, chainrings, jockey wheels)
  7. Brake overhaul (discs, calipers, hydraulic bleeding if necessary)
  8. Electric assist verification (sensor, controller, motor)
  9. Battery reconditioning or replacement if capacity is below 80%
  10. Reassembly and precise adjustments
  11. Road test
  12. Final quality control and certification

This process ensures that each refurbished e-bike delivers performance identical to a new bike. Minor cosmetic defects (frame scratches) remain acceptable, but all critical components are restored to new or replaced.

Three levels of refurbishment depending on initial condition

Not all returned or damaged e-bikes require the same level of intervention. ReGNR therefore offers three refurbishment grades adapted to the initial condition of the bike and your commercial strategy.

  • Grade A - As new: E-bike returned intact, simply unboxed by the customer. Full inspection, cleaning, re-packaging in new packaging. No mechanical intervention necessary.
  • Grade B - Very good condition: E-bike with minor cosmetic defects (frame scratches, small dents) but functionally perfect. Full overhaul, replacement of wear parts if necessary, professional cleaning.
  • Grade C - Good condition: E-bike requiring mechanical interventions (drivetrain adjustments, braking, electric assist overhaul) or component replacement (tires, cables, pads). Full refurbishment according to the 12-step protocol.

This classification therefore allows you to optimize your margins: you only pay for the necessary level of refurbishment and resell at the fair price according to the final condition.

RESPONSIBLE LOGISTICS: CIRCULARITY AS A MODEL

ReGNR, the first circular logistics platform in Europe

Electric bike refurbishment at ReGNR is not an isolated service; it is the very embodiment of our responsible logistics model.

On our 30,000 m² platform in Cagny, Normandy, coexist: classic B2B/B2C storage and order preparation, an e-bike and sports equipment refurbishment workshop, a repair workshop, a personalization workshop (embroidery, marking, engraving, sublimation), and our AGIR school, which trains in circular logistics professions.

This integration creates unique synergies. An e-bike e-tailer who outsources to ReGNR simultaneously gains access to efficient classic logistics (14h cut-off, same-day shipping), an integrated refurbishment service to valorize returns, and a virtuous economic model that transforms losses into revenue.

Circular economy: extending the lifespan of e-bikes

The circular economy is based on a simple principle: reduce, reuse, repair, refurbish, recycle. Electric bike refurbishment perfectly embodies these three central pillars.

Reuse: an intact returned e-bike (Grade A) is directly put back on sale after inspection, avoiding the production of a new e-bike. Avoided carbon impact: 200 kg CO2 per reused e-bike.

Repair: an e-bike with a minor defect (derailleur, braking) is repaired rather than destroyed. Repair cost: €50-150. Recovered value: €1,500-1,800. Gain/cost ratio: 10 to 36.

Refurbish: an e-bike requiring full intervention is refurbished according to the industrial protocol, restoring performance equivalent to new. Extended lifespan: 5 to 8 additional years.

For 100 e-bikes refurbished annually, a brand thus avoids 20 tons of CO2 (avoided production), 5 tons of waste (avoided destruction), and transforms €80,000 of losses into €200,000 of revenue (value recovery).

Measurable and communicable environmental impact

Refurbishment generates a quantifiable positive environmental impact, essential for your CSR communication and non-financial reporting.

Indicators provided by ReGNR (quarterly reporting):

  • Number of refurbished e-bikes (vs avoided destroyed)
  • Tons of CO2 avoided (calculation based on ADEME reference)
  • Tons of waste avoided
  • Economic value recovered vs initial loss
  • Valorization rate (% e-bikes refurbished vs total returns)

This data directly feeds your CSR reports, your "responsible company" marketing communications, and your carbon footprint reduction commitments. They also constitute powerful commercial arguments for environmentally conscious end customers.

An e-bike e-tailer who refurbishes 150 bikes annually can thus communicate: "This year, we avoided the destruction of 150 electric bikes, saving 30 tons of CO2 and giving a second life to quality products." A strong message, verifiable figures, real impact.

REGNR: YOUR RESPONSIBLE LOGISTICS PARTNER

20 years of cycling expertise serving Decathlon

ReGNR developed its electric bike refurbishment expertise over many years serving Decathlon logistics. We managed returns, repairs, and refurbishments of thousands of bicycles and e-bikes for Europe's leading sports retailer.

This experience has shaped us. We master all brands (Trek, Giant, Specialized, Decathlon, Moustache, Kalkhoff, Haibike, Cube, Cannondale, Scott), all assist systems (Bosch, Shimano, Yamaha, Brose, Panasonic, TQ), and all configurations (urban e-bike, electric mountain bike, cargo bike, electric folding bike).

Our technicians have handled thousands of different cases: failing batteries, noisy motors, dead controllers, cracked frames, worn drivetrains. This accumulated expertise ensures that, no matter the returned e-bike, we know how to diagnose and refurbish it.

Logistics integration + refurbishment: the unique advantage

Our integrated model creates a unique competitive advantage for e-bike e-tailers. Do you outsource your logistics to ReGNR? You automatically gain access to refurbishment without friction, without managing additional providers, without additional transport.

The journey of a returned e-bike at ReGNR:

  • Day 0: the end customer returns their e-bike, the carrier delivers it to ReGNR
  • Day 1: receipt, scan, expertise (Grade A/B/C determined), you receive a notification with the refurbishment quote
  • Day 2: quote validation, e-bike transferred to our refurbishment workshop
  • Day 3-5: refurbishment according to protocol
  • Day 6: quality control, before/after photos, the e-bike joins the "Second Life" stock
  • Day 7: available for sale, first order processed

Total transparency and traceability

Each reconditioned e-bike comes with a complete file: photos before reconditioning (initial state), detailed diagnosis (parts OK, parts to be replaced), interventions carried out (parts replaced, adjustments, tests), photos after reconditioning (final state), certificate of conformity.

This file is sent to you and allows you to:

  • Justify the resale price in its second life (end-customer transparency)
  • Document your CSR approach (reporting, communication)
  • Monitor the quality of reconditioning over time

This traceability reassures your end customers and legitimizes your reconditioned offer. You don't sell "used", you sell "certified reconditioned".

TURN YOUR RETURNS INTO REVENUE WITH RESPONSIBLE LOGISTICS

E-bike reconditioning is no longer an option; it's an economic, regulatory, and environmental necessity. E-retailers and e-bike brands that adopt it transform their loss centers into revenue sources while enhancing their CSR image.

ReGNR, the first circular logistics platform in Europe, integrates professional reconditioning at the heart of your logistics flows. This unique integration generates powerful synergies: lead times divided by 2 to 3, optimized costs, simplified management (a single point of contact), and measurable environmental impact for your responsible communication.
